Working out whether an AI receptionist pays for itself
The maths is easy. The discipline is measuring the before, because once the phone is being answered you have lost the ability to prove what it was like when it was not.

Return on investment here is unusually easy to calculate, because the input is a flat monthly fee and the output is calls answered that previously were not. The difficulty is that most businesses start without a baseline and therefore cannot prove the result afterwards.
Spend a fortnight measuring before you change anything. It costs nothing and it is the difference between knowing and guessing.
Measure these four things first
You want a two week baseline, taken from your phone system rather than from impressions. If your provider cannot produce it, most VoIP systems and call tracking services can within a day.
- Total inbound calls, split by answered and unanswered
- When the unanswered ones happened, by hour and day
- Your average value per won customer
- Your current close rate on answered enquiries
The calculation
Monthly recovered revenue is missed calls per month, times the share that would have converted, times the value of a customer. Subtract the monthly fee. That is your return.
For a business missing 60 calls a month, converting a third, at £300 a customer, recovered revenue is £6,000. Against a £499 fee that is a return of roughly eleven to one. Even at a pessimistic ten per cent conversion it is £1,800 against £499, which still clears comfortably.
The reason this ratio looks so favourable compared with most marketing spend is that you are not buying demand. The demand already exists and is already ringing you. You are only failing to collect it.

The trap is counting calls answered rather than customers won. A call answered by something that annoys the caller is not the same as a customer, and any honest calculation has to check what happened after the call, not just that it connected.
Measure bookings made, not calls handled. If a product cannot tell you how many appointments it actually put in your diary, it is asking you to take the important half on faith.
What to review after ninety days
Compare answered call volume, bookings created out of hours, and revenue attributable to calls that arrived outside working hours. The out of hours number is usually the clearest evidence, because those calls were previously going nowhere at all.
Also listen to a sample of recordings. Read the transcripts of the calls that did not book. That is where you find the two or three script changes that lift conversion more than any change of supplier would.
